When the Agency Stops Making the Work Legible

The warning sign is not one missed date. It is the moment nobody can explain the work in a way that lets a decision happen.

01 / Observation

Healthy agency work makes the next decision easier. You can see the brief, the current state, the open question and the person who can answer it.

02 / Friction

Over time, the record may scatter across calls, chat threads, design files and tickets. Everyone is busy, yet the same questions return.

03 / Commercial cost

Your team becomes the integration layer. Senior people spend hours reconstructing context instead of serving customers or making the next commercial move.

04 / False comfort

More reporting does not repair missing ownership. A longer status document can describe confusion without reducing it.

05 / Clearer test

Ask for one page showing the agreed outcome, completed work, open decisions, dependencies, owners and acceptance checks. If that cannot be produced, the relationship needs a reset before another sprint.

06 / Next step

Give the agency a bounded chance to make the work legible. If it cannot, changing partners may be less disruptive than continuing to carry the uncertainty internally.

What the work should actually look like

  1. Define the outcome. State what the customer or staff member should be able to do.
  2. Name the affected page or workflow. Make the boundary visible.
  3. Find the blocker. Identify missing copy, approval, access, data or a technical decision.
  4. Assign the owner. Give every open decision one person who can complete it.
  5. Run the acceptance check. Test the result under the agreed conditions.
  6. Release and hand over. Record what changed, what remains limited and who owns it next.
